Knowing how to write it is no longer where the value sits. The value is shifting to judgment: deciding what to build, deciding why it matters and applying the domain expertise to guide AI toward the right outcomes.The more I examine this shift, the less it looks like a software story. It is the same transformation arriving in every function at once. Software is where it is most visible today. The underlying pattern has already played out twice before, and understanding that history can help frame why the next generation of professionals will not be defined by the tools they use, but by how they operate intelligence.Abundance Creates A New Kind Of OperatorEach era makes something abundant. Once abundant, that thing stops being a source of advantage. Advantage moves to the capability required to use it well, and a new kind of operator emerges to provide it.The Industrial EraIn this era, machinery became widely available. Once every manufacturer could buy equipment, owning machines was not an advantage. What mattered was uniformity, consistency and standardization. Ford built the assembly line to produce them and drive down the cost of manufacturing The scarce capability of this era was process design. The era's operator was the operator of production systems.The Digital EraIn this era, digital systems made it possible to capture, store and retrieve information at scale. Information became abundant. The question stopped being whether you had information and became which information mattered.Walmart illustrates how information systems transformed business operations. Its Retail Link system connected stores, suppliers and inventory data, giving the company and its partners unprecedented visibility into what was selling, where and when.Inside organizations, this transformation appeared in data-driven decision making, as well as lean and agile management practices that increasingly treated information as an input to continuous improvement, rather than simply a record of what had happened. The scarce capability of this era was synthesizing information into insights and actions. The era’s operator was the operator of information systems.The Intelligence EraIntelligence is now becoming abundant. Frontier AI platforms have made sophisticated reasoning, analysis and synthesis widely available, which makes intelligence a commodity. The question is no longer whether you can get an answer. It is which intelligence matters and whether to act on it. What remains scarce is human expertise and the conviction to back it. This new era's operator is the operator of intelligence systems.Operators Of IntelligenceEvery era creates a new kind of operator, but the essence of an operator has remained remarkably consistent. An operator combines deep domain expertise with their mastery of the defining tools of an era to produce valuable outcomes. Domain expertise helps operators know what should be done. The tools of the era determine how that work is accomplished.During the industrial era, operators combined manufacturing expertise with machinery to build products at unprecedented scale. During the digital era, operators combined domain expertise with information systems to make better decisions. Information became the strategic resource, and the ability to gather, analyze and apply it separated leading organizations from the rest.Today, the abundant resource is intelligence. Operators of intelligence combine deep domain expertise with AI to generate insights, explore alternatives and accelerate execution. Their expertise remains essential because intelligence alone does not create outcomes. Outcomes are created through decisions. AI can produce knowledge at an extraordinary scale, but only human operators can leverage organizational context, experience, risk, ethics and strategic intent to make decisions that move a business or mission forward.This is why expertise is becoming more valuable, not less. As intelligence becomes abundant, the ability to direct it toward meaningful outcomes will become the new source of competitive advantage.The Organizational Shift Leaders Must MakeHistory shows that new technologies rarely create lasting advantages on their own. Organizations create advantage by redesigning how work is performed around those technologies. The industrial era reorganized work around standardized production. The digital era reorganized work around information and data-driven decision making. The intelligence era will reorganize work around judgment.Many organizations believe AI reduces the need for expertise. The opposite is true. When intelligence becomes inexpensive, expertise becomes more valuable because expertise determines whether abundant intelligence produces useful outcomes.I see this in my team every day. As we become more adept at using these intelligence systems, it becomes easier to generate code, and agentic software development is becoming the standard for increasing development velocity. Developers with expertise in a particular front-end or back-end stack are no longer limited by what they know. They can create complete solutions across the stack. Becoming a full-stack developer in this new environment is less about knowing how to code every layer and more about understanding the engineering principles required to create great software. The challenge is not simply learning to use this abundance of intelligence, but learning where and how to apply human judgment.In this new era, leaders must guide teams to question and evaluate outputs, rather than accept them at face value. But not every output requires the same level of scrutiny. In our team, we are exploring how different types of work require explicit human judgment gates—while still allowing intelligent systems greater autonomy where the risk is lower. The goal is not to slow AI enabled execution with human intervention at every step, but to apply human judgment deliberately where it creates the most value.Organizations that want to succeed in this new era must develop the most capable operators. Their competitive advantage will come from people who combine deep expertise, sound judgment and intelligent systems to continuously produce better outcomes. AI may generate intelligence, but operators will determine whether that intelligence creates value.
